The shopping cart was invented in 1994. For thirty years, the fundamental logic of online retail hasn't changed much: browse, filter, add to cart, check out. The presentation has improved enormously - the speed, the mobile experience, the personalisation engines running quietly in the background. But the underlying model? Still the same.

You scroll. You guess. You buy.

Conversational commerce breaks that model entirely. And for the first time in a long time, the way people shop online is about to change in a genuinely meaningful way.

So what actually is conversational commerce?

At its simplest, conversational commerce is shopping through dialogue. Instead of navigating menus and product grids, a customer has a natural conversation via text or voice - with an AI that understands what they need, asks intelligent follow-up questions, and guides them toward the right decision. Not a script. Not a decision tree. A real exchange.

The technology behind it combines two things. First, generative AI, the same category of technology behind tools like ChatGPT - which understands natural language, context, nuance and intent in a way that older software genuinely couldn't. Second, agentic AI, which goes beyond responding to actually acting: applying a discount code, checking stock levels, initiating a checkout.

Together, they create something that feels less like a website feature and more like talking to someone who actually knows what they're talking about.

Why chatbots and quizzes were always solving a smaller problem

The tools we've had until now were useful within their limits, but those limits were always significant.

Early chatbots were essentially FAQ pages with a friendlier interface. They followed rigid scripts, couldn't handle unexpected questions, and fell apart the moment a customer went off-piste. Useful for checking an order status. Not useful for helping someone make a considered, high-involvement purchase decision.

Product quizzes are a step up. They gather useful signals and can surface relevant products. But they're static by nature. They ask the same questions in the same order regardless of your answers, can't respond dynamically to what you actually say, and treat every customer as an identical starting point. They're a form, dressed up as a conversation.

What both share is a fundamental design flaw: they're built around the product catalogue, not the customer. The goal is to match you to a SKU. Not to understand what you actually need.

Conversational commerce starts from the opposite direction. It listens first. It responds to what you say, not what the script anticipated. It holds context across an entire exchange and adjusts in real time. And it can tell the difference between a customer who's done their research and just needs a final nudge, and someone who is starting completely from scratch and needs patient, considered guidance.

That distinction matters enormously in retail and it's one that no quiz or chatbot has ever been able to make. Until now.

Why the agentic shift is the part worth watching

Generative AI made machines genuinely good at conversation. Agentic AI is what makes those conversations commercially powerful — moving the AI from advisor to genuine assistant, closing the distance between guidance and completed transaction. It can execute tasks on a customer's behalf: applying promotions, checking availability, streamlining the path to checkout. Discovery, evaluation and checkout can all happen inside a single conversation.

We are still early in the agentic era. The experiences being built today are the first generation of something that will become considerably more sophisticated. But the direction is clear, and brands laying conversational foundations now will have a meaningful head start.

The data advantage nobody's talking about

There's a strategic dimension to conversational commerce that tends to get overlooked in favour of the more obvious commercial metrics.

Every conversation generates data. But not the kind of data you get from a click-through or a heatmap. Conversational data captures intent, hesitation, language and reasoning in a way that behavioural analytics simply cannot. It tells you why someone didn't buy, not just that they didn't. It reveals how customers describe their own problems, in their own words, which turns out to be invaluable for everything from search strategy to product development.

Third-party cookies have largely disappeared. The cost and reliability of paid acquisition continues to deteriorate. The brands that will hold a durable advantage in e-commerce over the next decade won't just be the ones with the best products or the sharpest creative. They'll be the ones with the richest, most nuanced understanding of their customers, built up through thousands of genuine conversations over time.

That kind of understanding can't be bought from a platform. It has to be earned, one exchange at a time.

The shift from passive browsing to active conversation isn't just a better customer experience. It's a smarter, more resilient way to build a business.
